ASHP vs. Gas Boilers: The Technical Comparison

As the UK moves toward its 2050 Net Zero target, the debate between Air Source Heat Pumps (ASHPs) and traditional gas boilers has intensified. For commercial operators, the choice is not just about carbon—it's about operational cost, maintenance, and long-term asset value.

The Efficiency Gap: COP vs. AFUE

A high-efficiency gas boiler has an AFUE (Annual Fuel Utilization Efficiency) of around 90-95%. This means for every 1 unit of gas, you get 0.95 units of heat.

An ASHP, however, operates on the principle of heat transfer rather than combustion. Its efficiency is measured by COP (Coefficient of Performance). A modern ASHP typically has a COP of 3.0 to 4.0, meaning for every 1 unit of electricity, you get 3 to 4 units of heat. ASHPs are effectively 300-400% efficient.

Operational Cost Comparison

While ASHPs are more efficient, electricity is currently significantly more expensive per unit than gas in the UK. To make ASHPs cost-competitive, they must be paired with:

  • Fabric-First Improvements: Reducing the building's heat loss so the ASHP can run at lower, more efficient flow temperatures.
  • On-Site Solar: Using "free" solar electricity to power the heat pump during the day.
  • Flexible Tariffs: Running the heat pump during off-peak hours and storing the heat in thermal buffers.

The Verdict

Gas boilers are currently cheaper to install but face a "carbon death-date" and rising environmental taxes. ASHPs are more complex to architect but provide a future-proof, low-carbon solution that can be cheaper to run when integrated with smart controls and renewables.
